Most skincare routines fail on sequence rather than on products. People buy well and apply in an order that stops half of it working.
There is one rule underneath all of it, and once you have it you can place any product without needing a chart.
The rule: thinnest to thickest
Apply products in order of consistency, from most watery to most occlusive.
The logic is physical. A lightweight watery serum can pass through to the skin easily. It cannot pass through a layer of cream that is already sitting there. Put the cream on first and the serum underneath it never arrives.
So: water, then oil, then cream, then anything designed to seal.
Morning
- Cleanser — skin has done nothing overnight but rest against a pillow. A gentle wash is enough.
- Toner or essence (optional) — if you use an exfoliating toner, use it in the evening instead.
- Serum — vitamin C belongs here. Antioxidants make most sense before the day's UV and pollution exposure.
- Moisturiser — lightweight for oily skin, richer for dry.
- Sunscreen — always last, always daily. Nothing goes on top except makeup.
Evening
- Cleanser — this is the wash that matters. A full day of sunscreen, sebum and pollution needs removing properly. Double cleanse if you wear makeup or heavy SPF.
- Exfoliating toner — two to four nights a week, not every night.
- Treatment — retinol or niacinamide. Not both on the same night while you are building tolerance.
- Moisturiser — seals everything in and supports overnight barrier repair.
What not to stack
Retinol and exfoliating acids on the same night. Both accelerate turnover. Together they usually overwhelm the barrier. Alternate nights.
Multiple new actives at once. Introduce one, give it two weeks, then add the next. If you start three products together and your skin reacts, you have no idea which one caused it.
More than two or three actives in a routine at all. Beyond that you are mostly buying overlap and irritation.
The waiting-time question
You will read that you must wait a set number of minutes between steps. For most routines this is unnecessary.
The one case where it genuinely helps is retinol on dry skin — waiting ten minutes after cleansing reduces irritation noticeably. Otherwise, apply the next step once the previous one has stopped feeling wet. That is usually thirty seconds.
A routine you will actually keep
The best routine is the one you do every day, not the one that looks most complete written down.
If you are starting from nothing, three products will take you most of the way:
- A gentle cleanser
- A moisturiser suited to your skin type
- A broad-spectrum SPF 50+
Use those three consistently for two months before adding anything. Then add one serum. Then, if you want, one treatment.
A three-step routine done daily beats an eight-step routine done twice a week. Consistency is doing more work than any individual ingredient in your cabinet.
